# The hidden costs of choosing the wrong packaging supplier

When comparing packaging suppliers, almost everyone looks at one number: price per piece. But that’s rarely the real cost. Packaging is only about **3–8% of total production cost** — yet when it goes wrong, it can trigger costs far larger than the per-piece savings you thought you were making.

Here are seven hidden costs that don’t show up in a quotation, along with how to estimate them. The rupiah figures below are **illustrative examples** — replace them with your own operating numbers.

## 1\. Production Line Downtime

A single empty packaging SKU can halt your packing and shipping process. Industry estimates: packaging-related disruptions account for **20–40% of delay/downtime costs**. Downtime itself ranges from **Rp 5–15 million/hour** for a small plant to **Rp 50–200 million/hour** for a large one. Compare that with the per-piece price difference on a box — it’s not even close.

## 2\. Expediting (Emergency Shipments)

When stock runs out suddenly, you order rush — and pay a premium. Example: a box that normally costs Rp 3,500/pc becomes Rp 6,000/pc plus a same-day shipping charge of Rp 500,000\. Multiply by frequency. Five incidents a year for just one SKU can pass **Rp 8–9 million** — for one SKU out of the dozens you manage.

## 3\. Inconsistent Quality

A supplier without a stable QC system ships batches whose quality rises and falls. The result: rejects, rework, parts damaged by an under-spec box, or findings during a customer audit. These are scattered, hard-to-trace costs — which is exactly why they get ignored. When a part moves to a new generation and the packaging has to change, the old stock you’ve piled up becomes waste. The bigger the buffer you hold yourself, the more expensive every design change becomes.

## 7\. Compliance and Traceability

A supplier without per-batch traceability documents leaves you scrambling at audit time — or worse, failing to meet a customer’s requirements. In automotive, this isn’t optional.

Add up the seven items above for your operation, then compare that with the per-piece price difference you’re chasing. The result is often surprising: a Rp 200/pc saving can be wiped out by a single hour of downtime.
